About the Project
Promomash was not building a nice-to-have dashboard. CPGenius is where growing CPG brands manage trade spend, the largest expense after cost of goods sold, one that can eat up to a quarter of a brand's top-line revenue if mismanaged. Yuval Selik built the company after living that exact rollercoaster as a CPG brand founder himself, and over a decade Promomash grew into a G2-recognized leader in trade promotion management, trusted by hundreds of brands across trade promotion, deduction management, and field marketing. The product had scaled faster than its own interface. It needed a system, not more screens.
GG Studio engineered the system layer the product was missing. Working as an embedded, subscription-based design partner under the GG Studio Methodology®, GG Studio audited every existing screen, rebuilt the primary navigation first since it frames every other workflow, then moved screen family by screen family through a full design system: semantic color tokens, an 8pt/4pt spacing grid, progressive disclosure through hover states, and one unified filter model across the platform. Three revenue-critical workflows, trade promotion management, deduction management, and field marketing, now run on a single documented system instead of three separate sets of decisions.
The engagement did not end at delivery. GG Studio remains Promomash's product design partner on an ongoing retainer, leading design decisions while the client's engineering team owns implementation, rolling the new system out screen family by screen family so adoption never stalls the product.

GG Studio Methodology®
One system, not another screen.
GG Studio joined Promomash as an embedded design partner, not an outside vendor. Before touching a single pixel, the team audited every live screen in CPGenius and measured the spacing, radii, and type values the product already used. That audit became the foundation for a system built to fit the product, not overwrite it.

AI-generated interface tools had shipped screens fast, but fast is not the same as systematic. The same concept rendered in different colors, spacings, and radii depending on which screen it lived on. Actions moved around the interface instead of holding a fixed place. Color carried no reliable meaning, so users hesitated on flows that should have been automatic. For CPG operators trusting Promomash with a quarter of their top-line revenue, that inconsistency was not cosmetic. It read as risk, and it cost engineering time re-deciding questions a system should have answered once.
We started where the risk was highest: the live product brands use every day. The team rebuilt the primary navigation first, then engineered a semantic color system, an 8pt/4pt spacing grid, and progressive disclosure patterns measured directly from approved screens, not invented from scratch. A single filter model replaced two overlapping ones. Trade promotion management, deduction management, and field marketing now run on one documented system Promomash's engineering team can implement once and reuse indefinitely. The result: a product finally built to scale as fast as the company already had.

Project Challenges
Most agencies treat a design system as a style guide. Promomash needed a system built for a platform that already manages trade spend for hundreds of live CPG brands, where every inconsistency has an operational cost, not just a visual one.
Audit a live, AI-generated interface without disrupting the workflows brands already depend on daily.
Rebuild the primary navigation first, since every other screen inherits its structure.
Design a semantic color system that carries one meaning per color across three distinct product areas.
Measure spacing, radii, and type values from approved screens instead of inventing a system that overwrites the product.
Sequence the full design system by screen family so engineering could adopt it in pieces, not wait on a full rewrite.
Maintain momentum as an ongoing retainer partner, not a one-time vendor, while the rollout continues screen by screen.
Most agencies would have proposed a full redesign and a blank canvas. We asked for the existing screens. A live platform managing trade spend for hundreds of brands cannot pause for a rewrite, so the system had to be extracted from the product, then rolled back into it one screen family at a time.

Results
CPGenius now runs on one documented system. The rebuilt navigation and the first workflows are already live, and the rest of the platform is moving onto the system one screen family at a time, without pausing the product. Colors carry one meaning, spacing follows one grid, and filters work the same way everywhere, so operators stop hesitating and engineers stop re-deciding. The infrastructure brands trust with up to a quarter of their revenue finally looks and behaves like it.
